If you’re a Chief Risk Officer, AI governance is now your problem. You might not have chosen it. Two years ago, AI risk looked like someone else’s concern—data science, product, maybe compliance. But regulatory momentum, board pressure, and the sheer speed of AI adoption mean that AI risk management has landed squarely in the CRO seat.
This is actually good news. CROs are uniquely positioned to manage AI risk because we already think in terms of enterprise exposure, accountability, and trade-offs. But it requires asking different questions than the ones your technology teams are asking. Your teams are asking: Can we build this? Your job is to ask: Should we, and at what risk?
Here are three questions that will help you own AI risk management instead of getting buried by it.
Question 1: Where is AI making decisions that actually affect our risk profile?
Your first instinct might be to inventory all AI systems your organization uses. Don’t. That’s a data science problem, and it will bury you in spreadsheets of model names and deployment dates that tell you almost nothing about risk.
Instead, ask: Which AI decisions, if wrong, would create material impact for this organization?
Material means: it could affect customer trust, revenue, regulatory standing, or shareholder value. A recommendation algorithm that occasionally misfires? Probably not material. A risk assessment model that systematically underestimates credit risk? Material. A hiring tool that discriminates? Material. A product recommendation that pushes customers toward harmful combinations? Material.
Start by mapping your highest-impact use cases:
Financial and revenue decisions
Credit approval, pricing, underwriting, claims assessment. If an AI model is wrong here, it directly costs you money or exposes you to defaults.
Customer-facing decisions
Hiring, lending, insurance, content moderation, personalization. If an AI model is wrong here, it affects customers directly and can drive regulatory action or litigation.
Safety and health decisions
Any AI that influences health, safety, or physical security. These carry both liability and regulatory risk.
Strategic data decisions
Analytics and forecasting that inform major business decisions. If your AI misses a signal or creates a false pattern, you make the wrong strategic call.
For each of these categories in your organization, identify the specific systems that matter. You might find that you have 50 AI systems, but only 5-8 drive material risk. Your governance effort should be proportional to that risk, not spread equally across everything.
Question 2: Who owns the risk when an AI system fails?
This is the ownership question, and it’s the one that separates governance that actually works from governance that looks good on paper.
When a machine learning model produces a discriminatory decision, who is accountable? The data science team that built it? The product manager who deployed it? The business unit using it? Legal and compliance? In most organizations, the answer is “it’s complicated”—which means nobody.
Here’s what you need to establish: For each material AI system, identify a single owner who is accountable for both its performance and its risk.
That owner needs to be senior enough to make trade-offs. They need to say no to speed if safety requires it. They need to pull a system if performance degrades. And they need to be visible enough to the board or audit committee that accountability is real, not theoretical.
This usually means the owner is the business unit leader who is responsible for the outcome the AI system creates. If it’s a credit model, it’s the head of lending. If it’s a hiring algorithm, it’s the head of talent. If it’s a recommendation system, it’s the head of product. Not the data science team, not the AI ethics committee—the person who is already accountable for that business outcome.
Second layer of ownership: governance responsibility. You also need a single leader—probably in your organization, possibly reporting to you—who owns the governance framework itself. This person makes sure that material AI systems are being monitored, that controls are working, that risks are being escalated. This person is your escalation point and your single source of truth on AI risk status.
Third layer: your responsibility as CRO. You set the tone. You decide what level of AI risk your organization is willing to take. You hold business unit leaders accountable for the systems they own. You escalate material risks to the board or audit committee. You make sure that governance isn’t just a compliance checkbox—it’s a management discipline with real consequences.
When ownership is clear, risk management becomes possible. When it’s diffuse, you get defensive theater instead of real safety.
Question 3: How do we measure and report AI risk to the board?
If you can’t measure it, you can’t manage it. And if you can’t report it, the board won’t take it seriously.
Start with this principle: Your AI risk reporting should be structural, not anecdotal. You’re not telling stories about AI incidents. You’re reporting on the health of your AI governance program and the trends in your AI risk profile.
Here’s the reporting framework I recommend:
Portfolio view
How many material AI systems does your organization operate? How many are actively monitored under your governance framework? How many are running without formal governance? This gives the board a sense of your exposure and your control coverage.
Control effectiveness
Of your material AI systems, how many passed governance gates before deployment? How many failed and were remediated? How many were deployed against governance recommendations? This tells the board whether your controls are actually being followed.
Risk incidents
How many AI-related incidents did you detect and respond to in the period? What were they (bias, accuracy degradation, security)? What was the impact? This shows that you’re actively managing risk, not just checking boxes.
Velocity and risk trade-off
How is the average time from AI development to deployment trending? Is governance slowing things down materially? If so, are you managing real risks or creating process drag? This helps the board understand whether you’re buying safety or creating friction.
Regulatory alignment
Are you ahead of regulatory expectations (EU AI Act, NIST guidance, state-level rules) or behind? This tells the board about your regulatory risk posture.
Report these metrics quarterly. Keep each section to one page. Make sure every metric connects to a specific risk outcome. “17 models in governance framework” means nothing. “17 material AI systems are actively monitored for bias and accuracy drift” means something.
The move from reactive to proactive
Most CROs inherit AI governance reactively. A model fails, or a regulator takes notice, and suddenly it becomes urgent. My argument is that you can get ahead of it by asking these three questions now:
First, map your material AI risks so you know what actually matters. Second, establish clear ownership so you know who is accountable when things go wrong. Third, build measurement and reporting so you can track whether your governance is actually working.
These aren’t technical questions, and they don’t require you to become an AI expert. They’re the same risk management questions you’ve been asking about other enterprise risks for years. AI risk just moved into your portfolio. It’s time to own it like you own everything else.
Your board will have more confidence in your organization’s AI strategy once they know a CRO is asking the hard questions about exposure, ownership, and performance. That’s when AI governance becomes strategic instead of just compliant.
